A health and fitness startup needed a native mobile app that could compete in a saturated wellness market dominated by Peloton and Nike Training Club. They had a strong product concept and a fitness influencer distribution channel — but no technical team and a fixed runway.
We were brought in to build the full MVP from design through App Store submission, with a specific focus on subscription conversion. Every screen from onboarding to paywall was treated as a growth surface, not just a UI problem.
We designed a 6-screen onboarding that collects fitness goals, experience level, and preferred workout types — feeding personalisation from the first session. Drop-off at each step was validated against benchmark data before engineering began.
The paywall uses a free trial anchor, a social proof row, and a single prominent CTA. We A/B tested headline copy and the trial length before submission, ending on the version that converted 22% of trial starters to paid.
Built in Flutter with a local-first data architecture using SQLite and Hive, synced to Firebase. Users see streaks, personal records, and weekly summaries that create habitual re-engagement without relying on push notifications alone.
Forty thousand downloads in twelve weeks, without paid acquisition — purely from the influencer channel and organic App Store search. The subscription tier converted at 18%, above the 12–15% benchmark for comparable fitness apps. The client extended the engagement to a growth retainer in month two.
